Tesla to retrofit HW3 cars with AI4 computer and cameras for Robotaxi service

Tesla has given up trying to shoehorn all the new features of its Full Self-Driving option into its older Hardware 3.0 vehicles. The lack of memory bandwidth means it will have to replace the whole HW3 kit, cameras included.

Elon Musk used Tesla's Q1 2026 earnings call to finally admit that Hardware 3 (HW3) will never be capable of running Full Self-Driving unsupervised. It's not the processing power per se, but, apparently, the unglamorous bottleneck of memory bandwidth, the kind of limitation that no over-the-air update can ever patch away.

HW3 "simply does not have the capability to achieve FSD unsupervised," said Musk, with memory bandwidth cited as the culprit behind the HW3 obsolescence. That's a remarkable statement from a company that spent years assuring owners that a software update would eventually unlock the full autonomous dream on their existing hardware, promises that, as recently as October 2025, executives were still quietly sustaining with ideas like running FSD 14 Lite on HW3 cars.

Tesla HW3 vehicles' AI4 retrofit process

For HW3 owners who paid for FSD and now find their cars unable to run the most exciting FSD update ever, Tesla is dangling two carrots. Customers who purchased FSD will be offered either a discounted trade-in for an AI4 vehicle or the option to replace both the computer and the camera kit. The retrofit itself would be no trivial affair, as Musk confirmed for the first time that the upgrades will have to include new cameras as well as the more powerful AI4 computer, meaning partial vehicle disassembly will be on the cards.

The upgrade process will hence be elaborate and may overwhelm Tesla's existing Service Centers. Musk said Tesla is exploring "micro-factories" in major urban areas to do the retrofit, instead of slowing down other owners' service and repairs. This micro-factory model makes sense both logistically and from a revenue standpoint, as Musk noted that when HW3 cars have the new AI4 retrofit, older vehicles can eventually join the Robotaxi fleet, turning a PR liability into a revenue-generating asset.

Will Tesla offer a free HW3 upgrade retrofit to AI4?

It is not clear if the HW3 upgrades will be free, as Musk only said, "we'll also be offering the ability to upgrade the car to replace the computer," but whether or not this option will be free remains to be seen, as the other advice Tesla gives is to buy a newer car with some sort of unspecified discount.

In the shorter term, HW3 owners are not entirely left in the cold, though. Tesla's head of Autopilot Ashok Elluswamy confirmed that an FSD v14 software branch will be coming to HW3 vehicles in late June with the main features currently running on AI4 hardware. Given that HW3 cars have been languishing on FSD v12.6 while AI4 vehicles blazed ahead to v14, that's at least a meaningful olive branch, even if unsupervised driving remains forever out of reach on the older silicon.

Meanwhile, the AI4 platform itself is getting a memory upgrade of its own. Tesla is planning an AI4 Plus revision that doubles the RAM from 16 gigabytes to 32 gigabytes per chip, an upgrade that will take total system memory to 64 gigabytes but also include a roughly 10% compute improvement. The irony here is not lost on anyone, given that memory bandwidth killed HW3, and Tesla will now preemptively double AI4's memory headroom. It remains to be seen if the eventual AI4 Plus upgrade will be a simple chip retrofit that current AI4 car owners can take advantage of, or a more elaborate affair.
